Agree on a review period and a single approval route for fabric, color, fit, construction, cost changes, PP sample, packaging artwork, and shipment release. If the brand regularly needs five working days for review, the calendar should not assume comments will return in two.

Major changes after approval require a fresh review of material, pattern, consumption, cost, capacity, and delivery. A new neckline, extra lining, different fabric, added embellishment, or wider size range may affect more than sample sewing. The calendar should show the impact before the instruction is released to bulk work so the commercial decision remains transparent.

What Should the Manufacturer Report?

The manufacturer should report enough detail for the brand to judge whether delivery remains achievable. A weekly message saying “production is going well” is not useful when material readiness, cutting, or packing is already behind plan. Progress updates should identify completed milestones, current activities, delayed tasks, requested decisions, sample status, material readiness, production quantities, inspection findings, packing progress, and the latest shipment forecast.

Quantities need clear definitions. “One thousand pieces completed” may mean sewn but not inspected, or finished but not packed. A useful report separates cut, sewn, finished, inspected, repaired, packed, and released quantities. Photographs, measurement reports, courier tracking, inspection records, and approval references can support critical milestones without turning every update into an oversized document.

A professional manufacturer should challenge an unrealistic calendar early. Agreeing to impossible dates may appear helpful during quotation but creates greater risk after order placement. The team should explain the material, fit, capacity, inspection, or logistics constraint and offer workable options before the launch is committed.

How Are Approvals Documented?

Every important approval should leave a clear record. Email, a product-development platform, a shared project system, or an approved comment sheet can all work when the style number, version, submission date, approval date, approver, accepted comments, remaining points, and permission to proceed are easy to identify. Brief messages such as “looks fine” become risky when several versions are circulating.

Physical samples also need version control. Labels should show the style, color, size, date, and sample stage. When a sealed or golden sample is used, the brand and manufacturer should agree which version controls bulk production and how minor written comments are attached to it. The same discipline applies to fabric headers, trim cards, print strike-offs, and packaging mock-ups.

Good documentation protects both parties and speeds decisions. It reduces disagreement about whether a change was requested, whether production was released, and which reference the factory followed. It also helps a replacement merchandiser or technical team member understand the order without reconstructing weeks of messages.
